Wurlitzer Variable-Speed Roll Mechanism

Fritz Gellerman mentions the rapid wear on the leather friction wheel
of his Wurlitzer band organ roll speed governor.  I wonder if there
isn't some misalignment causing that?  The roll drives I have seen
never (well, if not never, not in my memory) need the leather disk
replaced.

Wurlitzer made two types.  The more usual one has the leather disk
riding at right angles on the face of a steel disk.  The less common
one has the leather disk riding on a wooden cone, with the axis of the
two pieces in parallel.  Neither seem to result in any detectable
abrasion of the leather disk.
